How to Find Your System of Record When Every Tool Tells a Different Story

What a system of record actually means
A system of record is the single authoritative source for a specific data domain. It does not mean you only have one tool. It means that for each type of data, there is one designated source that every other tool defers to. Example: Salesforce is the SoR for pipeline and revenue data. HubSpot is the SoR for marketing engagement data. When these tools sync, data flows in a defined direction, and conflicts are resolved by deferring to the SoR.
How to establish clarity
List every data domain your revenue team uses: pipeline, revenue (booked), revenue (recognized), leads, contacts, accounts, activities, marketing engagement, product usage, billing, support tickets. For each domain, identify which tool currently holds the most complete and reliable version. That tool becomes the SoR.
Then document the sync direction for every integration. Data should flow from SoR to downstream tools, not the other way. If both tools are updating the same field bidirectionally, you have a conflict waiting to happen.
Common conflicts
The most common SoR conflict is between CRM and marketing automation on lead/contact data. Both tools hold records for the same people, but they diverge on field values. The fix: define conflict resolution rules where the SoR wins.
The second most common is between CRM and BI on revenue numbers. This usually stems from calculation differences. The fix is labeling correctly: "booked ARR per CRM" versus "recognized revenue per finance model" are two different metrics.
